Subdirectories: the 90% answer

When subdomains make sense
Genuinely separate infrastructure per market (different hosting regions, different teams with deploy access) — rare for SMBs. The SEO cost of split authority is real and permanent.
When ccTLDs earn their cost
Major consumer brands in markets with strong local-domain trust (Germany, France, Japan) and the budget to build per-domain authority.
